一般说来，在面试的过程中，主考官会提问以下6类问题，即导入性问题、行为性问题、智能性问题、意愿性问题、情境性问题、应变性问题。

——导入性问题：于面试的最初阶段提出，主要用来缓和求职者的情绪，营造主考官与求职者之间融洽交流的气氛，使求职者心情放松，能够发挥出真实的最佳的水平。

——行为性问题：是指主考官询问求职者过去在某种情境下的行为表现。这类问题的假设是：求职者在过去怎么做，将来也会怎么做。由于这类问题的隐蔽性差，有些求职者会做一些言过其实的回答，所以主考官需要对回答的某些细节进行追问。

追问一般涉及到当时的情境、任务、行动措施、行为结果这四个方面。

——智能性问题：主要考查求职者的综合分析、语言表达能力。一般情况下，主考官会提出一些有争论的问题，让求职者阐述自己的看法。

——意愿性问题：主要考查求职者工作的动机是否与岗位相匹配。

——情境性问题：是指设计未来的一种情况，问求职者他将来会怎么做。这类问题可测的要素较多，可根据具体情况灵活控制。

——应变性问题主要考查求职者在紧急情况下的快速反应、妥当解决问题的能力及情绪的稳定性。

通过对以上6类问题的灵活掌握，主考官基本能够达到考查求职者的目的。

也许有些人认为，既然是这6类问题，只要把这些问题全部记录下来，然后就可以面试应聘者了。这实际上是一种很幼稚的想法。如何创造轻松的面试环境、如何控制面试的节奏、如何在适当的时候提出适当的问题、如何判断和识别回答的真与假，并不是一朝一夕可以掌握的。这涉及到面试人员的资格素质问题，在此就不做深入阐述了。总之，面试是否有效，是否达到了考察求职人员的目的，并不在于面试人员提出的面试问题有多么的新颖，而在于面试过程中超强的逻辑分析和判断能力。

其实，书店里有很多关于招聘求职类的书籍，如《如何应付面试》《轻松跨入外企大门》等。不少人也读过此类的书籍。在招聘的时候，我发现很多求职者能针对你的问题，口若悬河地讲出一大堆心得体会。只是，这些人都不是轻松过关、顺利踏入外企的门槛的那些人。要知道，如果这些求职类的书籍真的那么管用，那所有看过这些书籍的求职者都能成功申请他想要的职位了。显然这是不可能的。表面文章固然要做，但实质性的东西更为重要。仅仅靠穿着得体、头发飘逸而赢得面试的成功画面，恐怕只有在电视广告片中才会出现。北电网络强调求职者要靠自己的真才实学去赢得职位，而不是靠面试时花拳绣腿的一招两式。我们说，是金子总是要闪光的，求职类的书籍能教你如何使别人比较轻易地辨认出你是金子，但却不能将你从生铜变成金子。

22条标准衡量核心能力

另外，我发现不同的公司，文化、理念、价值观不同，对人的选择标准有相当大的影响。我在不久前了解到的一个情况就非常有代表性。某求职者在A公司申请职位，未能获得成功，因此非常沮丧，自己的自信心也降到了最{氏点。然而时隔不久，比A公司更为著名的B公司却录用了他，职位是同样的。

这不禁引起了我对人才标准的深思。人才的标准是相对的，不同的公司对人才的定义不同。从另外一个层面来理解人才的相对性就是，把一个人放在了合适的位置，发挥了最大的作用，这个人在这个岗位上就是人才。相反，如果把一个有真才实学的人放在了错误的位置，发挥不了什么作用，这个人在这个岗位就不是人才。我们要辨证地看待人才，把他放在一个特定的环境之中，这样才有实践意义。

北电网络公司也有自己的人才标准。在面试求职者时，我们首先要考察求职者是否具备公司所奉行的核心价值观所要求的品质，其次才对求职者能力进行考察。

北电网络总共定义了22个核心能力，但并不是指任何一个职位都要求就职者具备这22个核心能力，不同的职位要求不同的核心能力，一般来说，每个职位应该具备5个左右的核心能力。这22个核心能力包括：

1．分析能力：收集相关的信息、分析不同信息之间的关系、做出因果关系的推断并找出对实际问题的有效解决方案的能力。

2．应用创新：对改进工作绩效提出新的理念、方法和流程的能力。

3．建立信任：坚持取得别人的信任和尊重、培育对他人的信任和尊重所遵循的原则的能力。

4．通晓业务掌握业务理论和实务的相关知识并具备业务洞察力、通晓目前业务重点和业务手段的能力。

5．变革管理在一个变化的环境中始终维持工作有效性的能力。

6．客户导向：不论是对内部客户还是外部客户，具有帮助和服务他人并尽可能满足他人需求的意愿。

7．决策意愿：分析问题和情境后，对问题和情境的最佳解决方案做出判断后的决策意愿性。

8．开发他人：通过适宜的需求分析、教导和支持来达到培育他人的学习和发展完善的目的的能力。

9．引导工作：如果有必要，朝着最有利于组织和客户的方向引导别人的活动。

10．影响力：劝说或影响他人去接受一个观点、采纳一个具体的安排、采取一个行动的能力。

11．主动性：采取行动来迎接最快的挑战或提前考虑到未来的机会和挑战的倾向。

一般情况下，我们都能根据这22个核心能力选聘到比较合适的人才。
